Question 1: Can they show results, not just case studies?
The first thing you ask an AI agency is proof. Not a polished PDF with client logos, but concrete numbers: hours saved per week, revenue generated, which processes were automated and with what outcome.
An agency that does real work can answer this. An agency that mainly sells will redirect you to vague 'transformation stories' without measurable outcomes.
What to ask: "Give me three examples of clients where you automated a specific process. What was the process, how long did implementation take, and what was the measurable result after 90 days?"
Question 2: Do they build on your stack, or theirs?
Many agencies have a fixed set of tools they deploy for every client, regardless of whether those tools fit your business. They're a certified partner of platform X, so you get platform X - even if there are better options for your situation.
A good AI agency starts with your processes and then chooses the tools. Not the other way around.
What to ask: "What tools do you use by default, and how do you determine whether they're right for my situation? Have you ever advised a client to use a tool you don't resell yourself?"
Question 3: What happens after delivery?
Most AI implementations are not one-time projects. They are living systems that need maintenance, need to be adjusted as your business changes, and can be expanded when they work.
Always ask about the model after delivery. Who manages the system? Can you adjust it yourself, or are you dependent on the agency for every small change?
What to ask: "What does management and maintenance look like after delivery?"
Question 4: Do they understand your sector?
AI automation in a gym looks fundamentally different from a financial advisory firm or an e-commerce business. The best agencies have sector-specific knowledge and can tell you which processes in your industry have the most leverage.
A generalist can build a solution. A specialist builds the right solution.
Question 5: What is their definition of success?
This is the most underestimated question. Some agencies measure success at system delivery.
Make sure you agree on clear, measurable goals before the project starts. If an agency is vague about this, that's a red flag.
